Why AI Roadmaps Are Different

Traditional product roadmaps map features you know how to build. AI roadmaps are different—they map learning and capability building as much as they map deliverables. You don’t know exactly what’s possible until you try.

This means your roadmap needs flexibility built in. You’ll discover things that work better than expected. Others will fail. Your job is building a roadmap that creates value with uncertainty, not pretending you know exactly what will happen.

Phased Implementation: The Proven Approach

Most successful AI programs follow a phased approach:

Phase 1: Foundation (Weeks 1-8)

Goal: Prove the concept. Can AI actually solve this problem for us?

Scope: Small, well-defined pilot on real data.

Examples:

  • Customer support: Can AI draft responses to 5 common question types?
  • Document analysis: Can AI extract key terms from contracts?
  • Sales: Can AI score leads effectively?

Team: 1-2 engineers, 1 PM, domain expert from the business

Success looks like:

  • We launched something simple that works (60-80% accuracy is fine for a pilot)
  • Real users tried it
  • We measured impact quantitatively
  • We learned what’s hard and what’s easy

Outcome: Go/no-go decision. Do we see enough value to continue? If yes, what does the next phase look like?

Investment: $50K-150K. Usually funded from existing budget or small seed allocation.

Phase 2: Proof of Impact (Weeks 8-20)

Goal: Prove this creates real business value at reasonable cost.

Scope: Expand the pilot to more users, more complexity, more real-world challenges.

Examples:

  • Support automation: Can we handle 50% of tickets? What’s the economics?
  • Document analysis: Can we process full contracts with good accuracy?
  • Sales: Can we build this into the existing sales workflow?

Team: 2-3 engineers, PM, business stakeholder. Consider adding data scientist if needed.

Success looks like:

  • Launched with moderate users/volume (100-500 daily transactions)
  • Measured real business impact (cost reduction, time savings, quality improvement)
  • Built initial governance/safety mechanisms
  • Identified production challenges and addressed them
  • Justified next phase investment with data

Outcome: Funding decision. Is the ROI clear enough to invest in production scale? If yes, what’s the plan?

Investment: $150K-400K. Usually partially funded by business unit that benefits.

Phase 3: Production Scale (Weeks 20-52)

Goal: Make this a production service that creates ongoing value.

Scope: Roll out broadly, optimize economics, build long-term maintainability.

Examples:

  • Support automation: 100% of tickets get AI triage; 50%+ handled end-to-end
  • Document analysis: All customer contracts processed automatically
  • Sales: Integrated into CRM; sales reps use scores in their workflow

Team: 2-3 engineers, PM, data scientist for monitoring/improvement, operations/support for production system

Success looks like:

  • Handling real production volume and load
  • Established monitoring and alerting
  • Clear economics: cost per transaction, ROI, etc.
  • Governance and safety working in practice
  • Team knows how to iterate and improve
  • Users adopt without major friction

Outcome: Long-term program. This is now part of how we work.

Investment: $400K-1M year 1 (including infrastructure, tooling, team). $300K-500K annually thereafter.

Quick Wins vs. Strategic Bets

Different initiatives have different timelines and payoff curves.

Quick Wins (3-6 Months)

What they are: Well-defined problems with clear solutions where you can demonstrate value fast.

Examples:

  • Email classification (already have training data)
  • Document summarization (straightforward task)
  • Lead scoring (clear target metric)

Why you need them:

  • Build confidence in the organization
  • Prove AI works for you
  • Create revenue/savings to fund bigger initiatives
  • Build team expertise

Risks:

  • Can feel trivial compared to bigger opportunities
  • May cannibalize resources from strategic work
  • Can distract from building core capability
  • Might solve low-value problems

Recommendation: Do 2-3 quick wins in parallel with Phase 1 of strategic bets.

Strategic Bets (12-24 Months)

What they are: Big opportunities requiring significant work, building core capability for the organization.

Examples:

  • Personalization at scale
  • Autonomous workflow handling
  • Predictive analytics becoming core to operations

Why you need them:

  • Create sustained competitive advantage
  • Drive transformation in how the business works
  • Build organizational capability for the future
  • Justify long-term AI investment

Risks:

  • Long timeline creates uncertainty
  • May fail after significant investment
  • Requires commitment despite initial slow progress
  • Can distract from day-to-day operations

Recommendation: Pick one or two strategic bets and commit to 12+ month timeline.

Milestone Design

Rather than feature-focused roadmaps, build milestone-focused roadmaps that mark progress.

Example: Support Automation Roadmap

Milestone 1 (Week 8): Core System Works

  • AI system can draft responses to 5 question types
  • Integration into support platform complete
  • Minimum one week of real usage data
  • Success metric: 70%+ of generated responses are usable

Milestone 2 (Week 16): Economics Clear

  • Handling 50% of incoming support volume (1,000+ tickets/week)

  • Support team confidence in quality
  • Economics work: cost per ticket < 20% of current cost

Dependency Mapping

AI projects don’t exist in isolation. Map what depends on what.

Example: Real-time Personalization Initiative

Dependencies:

  • Data infrastructure: Can we access customer data in real-time? (May be blocker)
  • Model training: Can we build accurate personalization models? (Engineering dependency)
  • A/B testing capability: Can we measure impact? (Tech infrastructure)
  • Organizational readiness: Will teams actually use recommendations? (Change management)

Dependency sequence:

  1. Prove data pipeline works (2 weeks)
  2. Build and evaluate model offline (4 weeks)
  3. Integrate into product (2 weeks)
  4. Launch A/B test with 10% of users (1 week setup, 2 weeks running)
  5. Expand to 100% (1 week)

Risk: Data pipeline is the critical path. If it’s harder than expected, everything delays.

Mitigation: Start data work first, in parallel with other preparation.

Resource Planning

AI projects require specific types of resources. Don’t assume one engineer can do everything.

Typical Phase 2 Team (Proof of Impact)

  • Product Manager (1 FTE): Owns requirements, success metrics, user feedback
  • Backend Engineer (1 FTE): Integration, APIs, data pipelines
  • ML/AI Engineer (0.5-1 FTE): Model selection, prompt engineering, evaluation
  • Domain Expert (0.5 FTE): Provided by business area (knows the problem)

  • Impact: Project fails or delays significantly
  • Mitigation: Phase 1 should clearly assess feasibility. If pilot doesn’t work, stop early.

Risk: Integration is harder than expected

  • Impact: Timeline extends 4-8 weeks
  • Mitigation: Prototype integration in Phase 1, not Phase 2. Allocate expert engineer.

When building your roadmap, answer:

  2. What’s our strategic bet? Something that transforms the business if it works
  3. What skills do we need to build? Plan training and hiring
  4. What infrastructure do we need to fix? Do this in parallel with pilots
  5. How do we sequence efforts to maximize learning and minimize dependencies?
  6. What’s our contingency plan if our first bet doesn’t work out?
